What is Feature vs. Bug Investment?

Feature vs. Bug Investment measures the ratio of feature work to bug fixes in your team's active issue queue, compared against the limits your team has set for each category.

For DevOps and engineering leaders, this ratio tells you something a simple count never can: whether your team is building forward or treading water.

Why this metric matters

Every sprint, your team makes an implicit bet. Time spent on bugs is time not spent on features. Time spent on features is time not spent on stability. Neither is wrong, but the balance matters, and most teams don't track it deliberately.

Feature vs. Bug Investment makes that trade-off visible. When bug volume creeps up and starts crowding out feature work, you can see it before it becomes a morale or delivery problem. When feature load is high and bugs are low, you have evidence that your codebase is healthy enough to accelerate.

  • Feature: An issue that requires changing the product's specifications, adding new behaviour, or expanding existing functionality.
  • Bug: An issue where the product is not meeting its current specifications, something is broken or behaving incorrectly.

The distinction matters because misclassified issues distort the ratio. A bug logged as a feature makes your stability look better than it is. A feature logged as a bug inflates your bug count and misrepresents the engineering workload.

How to read the ratio

Feature vs. Bug Investment is most useful when you track it against team-defined limits for each category. Those limits reflect what your team has decided is a healthy operating range, not an industry benchmark.

Two numbers to watch:

  • Current feature issues vs. feature limit: Are you taking on more feature work than your team can absorb without cutting corners?
  • Current bug issues vs. bug limit: Is bug volume within a range that allows your team to keep shipping?

When either number exceeds its limit, that's a signal to investigate, not necessarily to panic. A bug spike after a major release is expected. A sustained bug count above the limit with no corresponding feature freeze is a pattern worth addressing.

What healthy looks like

There is no universal target ratio. A team maintaining a mature product will carry more bug work than a team building a new one. What matters is that your current state is intentional and within the bounds your team has agreed on.

Healthy signals:

  • Feature issues stay within the feature limit across most reporting periods
  • Bug issues stay within the bug limit, with occasional spikes that resolve quickly
  • The ratio is stable or improving over time, not drifting toward bug dominance

A team where bugs consistently crowd out features is a team losing ground. A team where features consistently crowd out bug fixes is a team accumulating technical debt. Both patterns show up clearly when you track this metric over time.
